How Loxam trains its sales reps with AI across 10 countries. And why it changes what you can expect from a sales force at group scale.
Europe's leader in construction equipment rental made a bet most large industrial accounts still put off: stop treating sales training as an annual event, and turn it into a continuous, data-driven practice program that can be rolled out across ten countries.
The result: 200 sales reps engaged in the first wave, 27 regional sessions in France, dozens of AI agents calibrated on Loxam personas, and an extension to 10 European countries with a platform available in 5 languages.

Here is how it was built, step by step. And why it is a preview of what is about to become the norm for any international sales force.
Step 1Admitting that "the training event" no longer cuts it
For thirty years, sales training in large accounts followed the same ritual: an annual seminar, an outside agency, role-plays debriefed by eye, a sales playbook updated every eighteen months. The implicit hope: that reps would retain something, apply it, and not slip back too fast.
Loxam looked at that setup and reached a simple conclusion: it no longer holds. The equipment rental market is professionalizing. Buyers are sharper, more resistant, more demanding on added value. Classic empathy-led selling, discover then pitch then close, no longer cuts it. And above all: what gets learned in the room fades within a few weeks in the field if nothing anchors it.
Instead of hunting for "the right training", Loxam agreed to rethink the whole setup. Time in the room is no longer the peak of learning. It becomes the starting point of practice that runs all year.
Step 2Building a method that matches the new market
With Loxam, b-flower designed a Projective Selling module: a method fitted to today's sales contexts. Spark interest with resistant buyers. Adapt your posture to the situation (empathetic, challenger, consultant, expert). Master the strategy of doubt. Build success stories that convert. Handle the 3 NOs matrix. Turn the closing meeting around.
The method is not a theoretical overlay. It is set in the real situations Loxam reps face: site managers, purchasing leads, small-business owners, large accounts, each with their business stakes, their typical objections, their buying strategy.
A generic sales method is forgotten in three months. A method built on the real situations reps run into stays usable the very Monday after training.
Step 3Putting AI in the room, from the training day on
The real teaching shift happens in the role-plays. AI steps in twice during the training day, in two completely different roles.
In the morning, AI is an observer. Two reps play out a scenario, one as the rep, the other as the buyer. The AI watches the exchange and produces, within minutes, a surgical analysis: talk time, balance of speaking turns, density of questioning, quality of reformulations, argumentation, vocabulary range, verbal tics, active listening, use of the BAC and SONCAS frameworks.
Each participant discovers their exact micro-behaviors, with no benevolence filter. The b-flower consultant draws on this factual material for a group debrief that is both deeper and more useful than what a trainer can produce alone.
In the afternoon, AI becomes a conversational agent. Each rep practices one on one against a buyer played by the AI. The cases are set in the Loxam context: buyer profiles, business stakes, typical objections, buying strategies. Each participant lives through several sales conversations in a single afternoon, with objective analysis at every iteration.
A rep lives through more sales situations in one training day than they would in several months in the field. And they do it with a factual debrief, not the rough impression of a trainer worn out by 5pm.
Step 4Turning practice into a habit, not an event
This is where the real shift happens, and it is where most classic setups fail. After training, every Loxam rep has unlimited access to Marvin, the continuous practice platform.
In concrete terms, Marvin offers dozens of AI conversational agents covering every major sales situation: prospecting, pitch, discovery, high-impact argumentation, objection handling, commitment, negotiation, complaint handling, running a conversation with a resistant buyer.
The rep practices alone, whenever they want, at their own pace. Between two meetings in the field, from their regional office, or from home in the evening. Every session is automatically analyzed, archived, and compared with earlier ones. The rep sees their progress over time, on each relationship skill, with concrete data.
The target rhythm: two AI practice sessions a week. Demanding enough to build anchoring, light enough not to swamp the calendar. At that rhythm, a sales skill gradually turns into a reflex.
Continuous training is no longer a management talking point. It is a measurable habit. A rep who practices twice a week on a realistic Loxam case is no longer the same rep as the one improvising between two meetings.
Step 5Giving managers what they never had: the data
Self-directed practice with no management oversight quickly turns into a gimmick. One motivated rep practices, the others drop off, and six months later the program is dead. Loxam understood this from the start.
Marvin's management layer gives Regional Directors and frontline managers direct visibility into the engagement and progress of each of their reps: number of practice sessions completed, skills worked on, how scores evolve on micro-skills, personal engagement plan, and follow-up on the related actions.
The manager's role changes. They no longer check whether the rep was properly trained. They lean on factual data to guide their one-on-one coaching, spot the reps who are dropping off, recognize those who are progressing, and focus their DUO field visits on the real friction points. AI practice results become coaching material on the same footing as sales figures.
AI without a manager comes down to a gimmick. A manager without AI falls back into subjectivity. Pairing the two is what keeps the transformation going over time, and it is exactly how Marvin is designed.
Step 6Rolling out at scale, across 10 countries and 5 languages
Loxam started with two successive pilots. The first confirmed the value of AI as an observer during training. The second, broader one, brought in the AI conversational agents on Loxam cases. At the end of these pilots, sales leadership and the training center signed off on the move to scale.
In France, 200 reps are engaged in the first wave (sales associates, reps, regional sales leads, regional directors). 27 regional sessions are rolled out close to the branches to cut travel and speed up reach. 6 geographic strongholds covered at launch. The eventual target: between 400 and 700 people across the whole France perimeter.
Then comes the international extension. The program was designed from the start to be deployable at scale. The Marvin platform is available in 5 languages (French, English, Spanish, Portuguese, German). The conversational agents are calibrated to reflect the cultural and commercial specifics of each country. Each subsidiary can tailor its cases and agents to its local market while keeping the group's sales standards.
The result: 10 European countries deployed, a consistent sales standard across the group's entire footprint, and local agility preserved.
An international group the size of Loxam cannot afford ten different sales methods country by country. But it cannot impose a French model on its Spanish, German, or Portuguese subsidiaries either. Marvin resolves that tension: a common foundation, a multilingual platform, and local tailoring of the cases.
The full equation: why Marvin does not sell "more training"
The Loxam case shows something most classic training setups miss. Sales performance at scale is not decided by the quality of an annual training session. It is decided by the synergy of three building blocks:
Brings the method and the teaching. Projective selling, contextualization on Loxam personas, the LEARN® approach applied with rigor. 25 years of field expertise, 6,000 sales reps trained a year.
Brings the continuous practice platform and the management oversight. Dozens of custom AI agents, 2 sessions a week per rep, objective analysis at every iteration, a real-time manager cockpit, available in 5 languages.
Becomes the one who orchestrates it all. They move from control to factual coaching, they lean on Marvin data for their one-on-ones and their DUO field visits, and they turn self-directed practice into measurable team progress.
Each block makes the other two perform better. The b-flower method makes the Marvin agents more relevant. Marvin data makes manager coaching more precise. Manager coaching makes rep engagement more durable. The synergy builds in both directions, week after week.
What this changes for your sales force
If you run a sales force of several hundred reps spread across regions or countries, you know the dilemma: how to set a consistent sales standard without imposing a rigid model, and how to make the transformation last over time without swamping teams with training.
Loxam is proof that the dilemma can be solved. Not with one more training session. With a program that combines a tailored method, continuous AI practice, and data-driven management oversight. Repeatable. Multilingual. Measurable.
Marvin is how that program becomes accessible, without waiting two years of pilots and three steering committees.
